How to Use This File

This is a combined framework with two operational halves that share a single specification document. Each half executes independently in its own session.

Half 1 — Agent Identity Creation: Creates or modifies the complete identity specification for a persistent AI agent, producing the MindSpec file set and a compiled agent boot file.

Half 2 — Agent Mission Programming: Specifies how an existing agent receives and prosecutes a mission autonomously, producing a structured mission brief with execution specification.

Mode I-Create: You need a new agent identity. You will describe the agent’s purpose, domain, and behavioral requirements. The AI will guide you through elicitation and produce the MindSpec file set plus a compiled boot file. Output directory: ~/ora/agents/[agent-name]/.

Mode I-Modify: You have an existing agent and need to update specific identity files without regenerating everything. Provide the agent name and describe what needs to change. The AI will load the existing files, modify the relevant components, validate cross-file consistency, and recompile the boot file.

Mode M-Program: You have an existing agent (with identity files already created) and need to program a mission. You will describe the mission endpoint and constraints. The AI will produce a structured mission brief with execution specification.

Mode M-Task: You need to assign a bounded task to an existing agent. Lighter than M-Program — produces only the task specification without full mission planning. Use for discrete, well-defined work assignments.

Section I: Purpose, Contracts, and Execution Tier

PURPOSE

This framework produces two categories of deliverable. Half 1 produces the complete identity specification for a persistent AI agent — the MindSpec file set (mind.md, IDENTITY.md, AGENTS.md, STYLE.md, MEMORY.md, examples/) plus a compiled agent boot file — through structured elicitation at a depth appropriate to the agent’s complexity tier. Half 2 produces a structured mission brief that programs an existing agent to prosecute a specific mission autonomously, including plan generation, execution specification, supervisory integration, and checkpoint protocol.

INPUT CONTRACT

Half 1 — Identity Creation (Mode I-Create):

Required:

  • User participation in structured elicitation. Source: interactive conversation.
  • Agent purpose statement: one to three sentences describing what this agent does and why it exists. Source: user input.

Optional:

  • Agent name. Source: user input. Default behavior if absent: the framework proposes a name based on purpose during elicitation.
  • Existing agent files for modification (Mode I-Modify). Source: ~/ora/agents/[agent-name]/ via file_read. Default behavior if absent: framework creates from scratch.
  • Reference materials (writing samples, voice exemplars, domain documentation). Source: user-provided documents. Default behavior if absent: framework relies on elicitation responses alone.
  • Existing frameworks from the framework library. Source: ~/ora/frameworks/framework-registry.md via file_read. Default behavior if absent: framework operates without library context.

Half 2 — Mission Programming (Mode M-Program or M-Task):

Required:

  • Agent name (identifying an existing agent with identity files). Source: user input.
  • Mission description: what the agent should accomplish. Source: user input.

Optional:

  • Agent identity files. Source: ~/ora/agents/[agent-name]/ via file_read. Default behavior if absent: the framework requests the agent name and attempts to load files. IF files are not found, THEN the framework asks the user to provide the agent’s purpose and capabilities verbally.
  • Framework library access. Source: ~/ora/frameworks/framework-registry.md via file_read. Default behavior if absent: the framework proceeds without checking for existing frameworks.
  • Process Inference Framework. Source: ~/ora/frameworks/process-inference-framework.md via file_read. Default behavior if absent: when the agent encounters an unknown process, it requests human assistance for process discovery instead of invoking PIF autonomously.
  • Process Formalization Framework. Source: ~/ora/frameworks/process-formalization.md via file_read. Default behavior if absent: when a discovered process needs formalization, the framework produces a structured description and recommends the user run it through PFF manually.

OUTPUT CONTRACT

Half 1 — Identity Creation:

Primary outputs:

  • Change summary (Mode I-Modify only): documenting what was added, modified, or removed relative to the previous version.

Functional agents produce: mind.md, AGENTS.md, MEMORY.md, and compiled boot file. IDENTITY.md is optional. STYLE.md and examples/ are omitted.

Incarnated agents produce: the complete file set listed above.

Half 2 — Mission Programming:

Primary outputs:

  • Structured mission brief containing: endpoint specification, constraints, success criteria, authority boundaries, checkpoint protocol, available resources, execution plan, and supervisory configuration.
  • Quality threshold: scores 3 or above on all applicable evaluation criteria.

Secondary outputs:

  • New framework entry for the framework registry (when the mission requires a novel process that was discovered and formalized during planning). Format per the framework registry specification.

EXECUTION TIER

Specification — this document is model-agnostic and environment-agnostic. All layer boundaries are logical. Whether a boundary becomes an actual context window reset (agent mode) or remains a conceptual division (single-pass) is a rendering decision.

Each half executes independently in its own session. The triage gate (Layer 1) routes to the appropriate half. No single-pass session needs to hold both halves simultaneously.

Modes I-Create and I-Modify cover Layers 2-10 (nine processing layers, post-M0) and declare a single milestone each; modes M-Program and M-Task cover Layers 11-16 (six processing layers) and declare a single milestone each. Per the Process Formalization Framework Section II §2.3, these single-milestone-for->5-layer-modes designs are justified by the internal consistency requirements of each Half: Half 1’s MindSpec canonical fileset is only valid post-Layer-7 cross-file consistency validation, and Half 2’s mission/task brief carries an interdependent execution plan, supervisory configuration, and checkpoint protocol that only become coherent at full-pipeline completion.


MILESTONES DELIVERED

This framework’s declaration of the project-level milestones it can deliver. Used by the Problem Evolution Framework (PEF) to invoke this framework for milestone delivery under project supervision.

Agent-Identity is a multi-mode framework with four modes (I-Create / I-Modify / M-Program / M-Task) organized into a half-1 / half-2 architecture: Half 1 (Layers 2-10) produces agent identity (modes I-Create and I-Modify); Half 2 (Layers 11-16) produces agent missions or tasks (modes M-Program and M-Task). Layer 1 is the M0 routing layer that fires before mode selection — it determines the operating mode, classifies the agent as Functional or Incarnated for I-modes, and loads existing agent files for I-Modify / M-Program / M-Task. M-Program and M-Task consume identity files produced by I-Create or I-Modify (or, at runtime, accept a verbal description of an existing agent in lieu of files). Layers 3, 4, and 6 are Conditional — they fire only when the agent is classified as Incarnated and are skipped for Functional agents. All milestone properties are defined inline per milestone.

M0: Routing

  • Function: Determine the operating mode (I-Create / I-Modify / M-Program / M-Task) from explicit user specification or, when unspecified, from context (new-agent description → I-Create; existing-agent + change description → I-Modify; existing-agent + mission description → M-Program; existing-agent + discrete-task description → M-Task). For I-Create and I-Modify, classify the target agent as Functional or Incarnated per Layer 1’s classification criteria and set the Conditional-Layer flag accordingly. For I-Modify / M-Program / M-Task, attempt to load existing agent files from ~/ora/agents/[agent-name]/ and surface their summary (or escalate if files cannot be found). Apply the Over-Classification Trap correction: do not classify an agent as Incarnated solely because the user describes it with personality language; test against the recognizable-voice criterion before declaring Incarnated.

  • Verification criterion: (a) the existing agent files were located and loaded from ~/ora/agents/[agent-name]/ before modification; (b) only the components identified for change were modified — unchanged components remain byte-identical to the prior version; (c) the Layer 7 cross-file consistency validation passes across the updated file set; (d) the recompiled boot file remains consistent with the updated canonical files per the Layer 8 fidelity check; (e) the change summary enumerates every addition, modification, and removal; (f) the applicable Half 1 evaluation criteria (1, 2, 3, 4, 5, 6, 7, 10) score 3 or above.

Milestone 1: Agent mission brief

  • Mode: M-Program
  • Endpoint produced: Structured mission brief containing endpoint specification, Hard and Soft constraints, success criteria, authority boundaries, available resources, execution plan with step sequence and decision points, execution specification with per-step quality checks and recovery protocols, checkpoint protocol, and supervisory configuration with escalation triggers — plus, when the mission required a novel process discovered via PIF and formalized via PFF, a new framework registry entry for the discovered process.
  • Verification criterion: (a) all five mission elements from Layer 11 (Endpoint, Constraints, Success Criteria, Authority Boundaries, Available Resources) are populated and confirmed with the user; (b) the execution plan’s method source is identified as one of (matched framework from registry, PIF-discovered path, user-provided process); (c) every step in the execution specification uses only resources from the Available Resources inventory; (d) every checkpoint specifies what the agent presents, what the human reviews, and what happens after review; (e) escalation triggers cover hard-constraint violation, output-quality degradation, insufficient-information decision points, endpoint-unreachability, and ethical or safety concerns; (f) if a novel process was formalized during planning, a framework registry entry is produced with provenance agent-created and confidence level experimental; (g) the applicable Half 2 evaluation criteria (1, 6, 8, 9, 10) score 3 or above.

  • Endpoint produced: Compressed task specification for an existing agent containing endpoint, Hard and Soft constraints, success criteria, authority boundaries, available resources, and execution specification with checkpoint protocol — without novel-process discovery or formalization.
  • Verification criterion: (a) Layer 11 produced all five mission elements via the compressed single-prompt intake, with follow-up probes used only where the user’s answers were ambiguous; (b) the task is bounded and well-defined such that no PIF invocation was required for plan generation; (c) the execution specification uses only resources from the Available Resources inventory; (d) the checkpoint protocol specifies what the agent presents and what happens after review at each checkpoint; (e) the applicable Half 2 evaluation criteria (1, 6, 8, 9, 10) score 3 or above.

  • Drift check question: Does the task specification stay genuinely bounded — with no PIF invocation required and the compressed single-prompt intake completed without unjustified follow-up probes — rather than expanding scope into a full mission brief that should have been M-Program?

Section II: Evaluation Criteria

This framework’s output is evaluated against these 10 criteria. Each criterion is rated 1-5. Minimum passing score: 3 per criterion. Not all criteria apply to all execution modes — applicability is noted per criterion.

1. Triage Accuracy (applies to: all modes)

  • 5 (Excellent): The agent is correctly classified as functional or incarnated with explicit reasoning. The classification determines the appropriate elicitation depth and output scope. For mission programming, the mode is correctly identified and the appropriate layer sequence is selected.
  • 4 (Strong): Classification is correct. Reasoning is present but could be more explicit. The appropriate processing path is followed.
  • 3 (Passing): Classification is correct. The processing path matches the classification. Minor ambiguity in reasoning does not affect output quality.
  • 2 (Below threshold): Classification is plausible but not well-justified, or the processing depth does not match the classification (e.g., functional-depth elicitation for an agent that should be incarnated).
  • 1 (Failing): Classification is wrong, or no classification is performed. Processing depth is arbitrary.

2. Elicitation Completeness (applies to: I-Create, I-Modify)

  • 5 (Excellent): All required identity elements are surfaced through the interview. Proactive questions identify requirements the user did not articulate. No identity dimension relevant to the agent’s purpose is left unaddressed. The elicitation produces enough material to populate all applicable MindSpec files.
  • 4 (Strong): All required elements are surfaced. At least two proactive questions identify unstated requirements. One minor dimension may be thin but does not affect behavioral specification quality.
  • 3 (Passing): All required elements are surfaced. The elicitation covers enough ground to produce functional MindSpec files. No critical dimension is missing.
  • 2 (Below threshold): One or more required dimensions are not covered. The resulting files would have gaps that affect agent behavior.
  • 1 (Failing): The elicitation is superficial. Multiple dimensions are missing. The output would be a template with minimal personalization.

3. Behavioral Specificity (applies to: I-Create, I-Modify)

  • 5 (Excellent): Every directive in every output file specifies a concrete behavior. No directive requires interpretation to apply. A different AI model loading the same files would behave the same way. Qualitative descriptions are always anchored to behavioral specifications.
  • 4 (Strong): Most directives are concrete. One or two use qualitative language that could be interpreted differently by different models, but the overall behavioral profile is unambiguous.
  • 3 (Passing): Directives are clear enough to produce generally consistent behavior. Some rely on model judgment about what “appropriate” or “reasonable” means, but these are in non-critical areas.
  • 2 (Below threshold): Multiple directives are vague enough that behavior would vary significantly across models. The agent’s personality is described rather than specified.
  • 1 (Failing): Directives are aspirational rather than operational. They describe a character rather than specifying behavior. “Be witty” instead of specifying what wit looks like in this agent’s output.

4. MindSpec Conformance (applies to: I-Create, I-Modify)

  • 5 (Excellent): All output files conform to the MindSpec file architecture. mind.md contains values and personality, not procedures. AGENTS.md contains operational rules, not personality. STYLE.md contains voice specification, not values. The separation of concerns is maintained rigorously. File lengths respect the recommended limits (mind.md under 2,000 words; no single file exceeds 80 lines of directives).
  • 4 (Strong): Files conform to MindSpec architecture. One minor cross-file concern exists but does not produce behavioral contradictions.
  • 3 (Passing): Files are correctly structured and separated. The agent will function correctly from these files. Minor organizational improvements are possible.
  • 2 (Below threshold): Concerns are partially mixed across files. Personality directives appear in AGENTS.md or procedures appear in mind.md. The agent would function but with inconsistent priority resolution.
  • 1 (Failing): Files do not follow MindSpec architecture. The separation of identity from operations is not maintained. Files are monolithic or arbitrarily divided.

5. Cross-File Consistency (applies to: I-Create, I-Modify)

  • 5 (Excellent): No contradictions exist between any two files in the set. The priority chain (mind.md > STYLE.md > examples/ > AGENTS.md for behavioral conflicts) is respected. Reading all files produces a coherent impression of a single agent with consistent values, voice, and behavior.
  • 4 (Strong): No contradictions. Minor tensions exist between files but would not produce contradictory behavior in practice.
  • 3 (Passing): No outright contradictions. Some directives across files could plausibly pull behavior in different directions under edge cases, but the priority chain resolves them.
  • 2 (Below threshold): One or more contradictions between files produce conflicting behavioral expectations that the priority chain does not clearly resolve.
  • 1 (Failing): Multiple contradictions across files. The agent would behave unpredictably depending on which file’s directive it prioritizes.

6. User Fidelity (applies to: all modes)

  • 5 (Excellent): Every directive in the output traces directly to something the user stated or confirmed during the session. Nothing was added that the user did not express or confirm. The agent reflects the user’s vision, not the framework’s defaults.
  • 4 (Strong): All directives trace to user statements. One or two were inferred from context and confirmed by the user.
  • 3 (Passing): Directives generally reflect user intent. A small number were suggested by the framework and accepted by the user without strong engagement.
  • 2 (Below threshold): Several directives reflect the framework’s defaults rather than the user’s expressed preferences.
  • 1 (Failing): The output is substantially a template with minimal personalization.

7. Boot Compilation Quality (applies to: I-Create, I-Modify)

  • 5 (Excellent): The compiled boot file preserves every operational instruction from the canonical files. All explanatory prose is removed. Prose directives are compressed to single lines. The boot file achieves at least 50% reduction from the combined canonical file size. An agent loaded with the boot file behaves identically to an agent loaded with the full canonical file set.
  • 4 (Strong): All operational instructions are preserved. Compression achieves at least 40%. One or two directives lose minor nuance in compression but behavioral impact is negligible.
  • 3 (Passing): Operational instructions are preserved. The boot file is meaningfully smaller than the canonical files. An agent loaded with the boot file would behave consistently with the canonical specification in all common situations.
  • 2 (Below threshold): Some operational instructions are lost or distorted in compression. The boot file agent would behave noticeably differently from the canonical specification in foreseeable situations.
  • 1 (Failing): The boot file is not a faithful compression. Critical directives are missing or contradicted. The boot file agent would not be recognizable as the same agent defined by the canonical files.

8. Mission Specification Clarity (applies to: M-Program, M-Task)

  • 5 (Excellent): The mission endpoint is defined in observable, testable terms. Constraints are enumerated and classified as hard or soft. Success criteria are specific enough that an independent evaluator could determine pass/fail. Authority boundaries are explicit. Checkpoint protocol is configured for the specific task.
  • 4 (Strong): All mission elements are present and clear. One element (typically authority boundaries or checkpoint configuration) could be more specific.
  • 3 (Passing): Mission elements are present. The endpoint is testable. Constraints and success criteria are sufficient for execution. Minor gaps would be caught at the first checkpoint.
  • 2 (Below threshold): Mission elements are present but vague. The endpoint is described qualitatively. Constraints are incomplete. The agent would need to request clarification during execution.
  • 1 (Failing): Mission specification is ambiguous or incomplete. The agent cannot determine what “done” looks like or what it is permitted to do.

9. Tool Integration Correctness (applies to: M-Program)

  • 5 (Excellent): The mission plan correctly specifies when and how to invoke the framework library, PIF, and PFF. Invocation triggers are concrete. Input/output contracts between the mission and the invoked tool are specified. Graceful degradation is defined for each tool (what happens if the tool is unavailable).
  • 4 (Strong): Tool invocations are correct. Degradation paths are defined. One tool’s input/output contract could be more specific.

Examples: pen name authors, public commentators, brand voices, domain expert personas, customer-facing agents with personality. Incarnated agents produce the complete MindSpec file set.

    Classification criteria — classify as incarnated IF any of the following are true:

    • The agent produces content under a name or byline.
    • The agent interacts directly with external audiences.
    • The agent needs a distinctive voice recognizable across outputs.
    • The agent must maintain a consistent personality across varied interaction types (agreement, disagreement, hostility, uncertainty).

    IF none of the above are true, THEN classify as functional.

  3. IF Mode I-Modify, THEN:

Role Shift: As the Identity Excavator, you conduct the structured interview to surface all required identity elements. Your attention narrows to discovering the user’s intent for this agent — what it does, how it behaves, what it values, what it refuses.

Stage Focus: Elicit the agent’s core identity through progressive questioning. For functional agents, this is a lightweight interview covering purpose, behaviors, and boundaries. For incarnated agents, this is the first phase of a deeper elicitation that continues in Layers 3 and 4.

Conduct the interview across four domains. Ask the primary question for each domain, listen to the response, and ask follow-up probes only if the primary answer is vague. Do not ask all questions at once. This is a conversation, not a form.

Primary: “What does this agent do? Describe the specific work it performs, what inputs it receives, and what outputs it produces.”

    For functional agents, mind.md will be brief (300-800 words). Focus on operational values and boundaries.

    For incarnated agents, mind.md will be more substantial (800-1,800 words). Include the coalition architecture summary as a governance section. Do not exceed 2,000 words — mind.md loads into every prompt.

  2. Compose IDENTITY.md. This is deliberately brief — the external presentation layer.

    Required fields:

    • Name: The agent’s name as it appears to others.
    • Role: One-sentence description of what the agent does.

    Optional fields (incarnated agents typically include all):

    • Vibe: The personality summary from mind.md, duplicated here for quick reference.
    • Presentation: How the agent introduces itself or is introduced to others.
    • Domain: The agent’s area of expertise or operation.

    For functional agents, IDENTITY.md is optional. IF the agent has a name and a role, THEN produce IDENTITY.md. IF the agent is purely functional with no name, THEN omit.

  3. Compose AGENTS.md. This is the operational procedures file — what the agent does and how.

    Structure:

    • Every Session: What the agent does at the start of every interaction (read memory files, check status, load context).
    • Core Workflows: The specific procedures the agent follows for its primary work. Numbered steps. Concrete actions.
    • Memory Rules: How the agent manages its own memory — what to log, what to flag, what to forget.
    • Tool Usage: What tools the agent has access to and the rules governing their use.
    • Handoff Rules: If the agent works with other agents, when and how it hands work off.
    • Error Handling: What the agent does when something goes wrong — retry, escalate, halt.

    Do not put personality or values in AGENTS.md. Do not put procedures in mind.md.

  4. Compose MEMORY.md. The initial memory state and memory management specification.

    Structure:

    • Agent ID: The unique identifier used to tag this agent’s conversation records in ChromaDB (e.g., “malcolm”, “researcher”). This value must match the agent_id used in the agent registry entry and in the agent’s file path (~/ora/agents/[agent-id]/). It is the key that connects the agent’s identity to its conversation history.
    • Conversation Retrieval Scope: By default, retrieve only conversations tagged with this agent’s agent_id in the ChromaDB conversations collection. Cross-agent queries (omitting the agent_id filter) are available when the agent needs to know what other agents have said about a topic, but the default scope is agent-specific.
    • Position-Note Authority Rule: When the agent’s stance on a topic changes, the position note in the agent’s vault room carries higher provenance weight than old conversation records. The agent’s current beliefs are defined in its specification files and position notes; conversation memory provides context and consistency, not authority.
    • Conversation Directory: Conversation records involving this agent are tagged with agent_id: [agent-id value] in the ChromaDB conversations collection per the Conversation Processing Pipeline specification.
    • Memory Architecture: How memory files are organized (if applicable).
    • What to Remember: Categories of information the agent should persist across sessions.
    • What to Forget: Information that should not be persisted.
    • Memory Update Protocol: When and how memory is updated.
    • Initial State: Any seed knowledge or context the agent starts with.
  5. For incarnated agents: Integrate STYLE.md. Use the STYLE.md draft from Layer 4. Verify consistency with mind.md — if mind.md specifies a behavioral directive that implies a voice characteristic, the voice characteristic should be present in STYLE.md.

  6. For every file produced, verify:

    • No single file exceeds 80 lines of directives (per MindSpec anti-pattern guidance).
    • Personality is in mind.md, not AGENTS.md.
    • Procedures are in AGENTS.md, not mind.md.
    • Voice is in STYLE.md (incarnated) or captured minimally in mind.md’s Vibe section (functional).
    • No directive appears in two files with different wording that could produce ambiguity.

Named failure mode — The Specification Drift: The most common error in file composition is drifting from the user’s stated preferences toward what the framework considers best practice. The user’s preferences are the authority. If the user wants the agent to be verbose, mind.md specifies verbose behavior. The framework does not override user preferences with its own judgment about good agent behavior.

Named failure mode — The Monolithic File Trap: Do not dump everything into mind.md. The MindSpec architecture exists to separate concerns. If mind.md exceeds 2,000 words, content is misplaced — procedures belong in AGENTS.md, voice in STYLE.md, calibration examples in examples/.

Output Format for This Layer

All MindSpec files in Markdown. Present each file to the user in sequence for review. Do not proceed to Layer 6 (or Layer 7 for functional agents) until the user confirms the file set.

Invariant check: Before proceeding to Layer 6 (incarnated) or Layer 7 (functional), confirm that all files required for the agent’s tier have been composed (mind.md, AGENTS.md, MEMORY.md, and IDENTITY.md where applicable for functional; the full set plus STYLE.md for incarnated), that the separation of concerns has been honored (personality in mind.md, procedures in AGENTS.md, voice in STYLE.md), that no file exceeds 80 lines of directives and mind.md does not exceed 2,000 words, that every directive passes the behavioral specificity test, and that the Purpose has not drifted from rendering the elicitation material faithfully into MindSpec architecture rather than substituting framework defaults for the user’s expressed preferences.


LAYER 6: EXAMPLES GENERATION (Incarnated Agents Only)

Role Shift: As the Calibration Specialist, you produce the behavioral examples that ground the agent’s specification in concrete output. Your attention narrows to generating output that a reader could use to distinguish this agent’s voice and behavior from any other.

Stage Focus: Produce good-outputs.md and bad-outputs.md for the examples/ directory.

Input: All MindSpec files from Layer 5, coalition architecture from Layer 3, STYLE.md from Layer 4.

Output: examples/good-outputs.md (10-15 examples) and examples/bad-outputs.md (5-10 anti-patterns).

IF the agent is classified as functional, THEN skip this layer entirely. Proceed to Layer 7.

Processing Instructions

  1. Generate good-outputs.md. Produce 10-15 calibration examples covering the full range of interaction types the agent will encounter. Each example should be 50-200 words — long enough to demonstrate the agent’s voice, short enough to serve as a few-shot reference.

    Required coverage:

    • At least 2 examples demonstrating the agent’s default mode (dominant coalition active).
    • At least 2 examples demonstrating the agent’s response to disagreement (opposition coalition engaged).
    • At least 1 example demonstrating the agent’s response to hostility or bad faith.
    • At least 1 example demonstrating the agent’s handling of uncertainty or incomplete information.
    • At least 1 example demonstrating the agent’s humor or personality texture (if applicable).
    • At least 2 examples demonstrating the agent’s core domain expertise at work.
    • At least 1 example demonstrating the agent’s opening style (how it begins a piece or response).
    • At least 1 example demonstrating the agent’s closing style (how it concludes).

    For each example:

    • Provide a brief context label: “[Topic/Situation]: [what this example demonstrates]”
    • Write the example in the agent’s voice, applying all mind.md, STYLE.md, and coalition specifications.
  2. Generate bad-outputs.md. Produce 5-10 anti-pattern examples showing what this agent should NOT sound like. Each anti-pattern should be 30-100 words with a brief explanation of what’s wrong.

    Required coverage:

    • At least 1 anti-pattern showing generic AI tone (the agent sounds like a default chatbot).
    • At least 1 anti-pattern showing violation of the agent’s core values.
    • At least 1 anti-pattern showing voice register failure (too formal, too casual, too hedging — whatever contradicts STYLE.md).
    • At least 1 anti-pattern showing sycophantic or performatively helpful behavior.
    • At least 1 anti-pattern showing the agent’s specific prohibited phrases or patterns from STYLE.md.

    For each anti-pattern:

    • Provide a label: “[Anti-pattern name]: [what’s wrong]”
    • Write the anti-pattern example.
    • Write a one-sentence explanation of why this is wrong for this agent.
  3. Present both files to the user for review. The user should confirm that good examples sound like the agent they want and bad examples sound like the agent they DON’T want.

Named failure mode — The Generic Examples Trap: Do not produce examples that could apply to any competent agent. Every good example should be identifiable as THIS agent based on voice, perspective, and behavioral patterns. Every bad example should demonstrate a failure specific to this agent’s specifications. IF the examples could be swapped into a different agent’s file without anyone noticing, THEN they are not specific enough.

Output Format for This Layer

Two Markdown files: good-outputs.md and bad-outputs.md. Each example labeled and formatted for reference use.

Invariant check: Before proceeding to Layer 7, confirm that good-outputs.md meets the required coverage (default mode, disagreement response, hostility response, uncertainty handling, humor or personality texture, core domain expertise, opening style, closing style), that bad-outputs.md covers the required anti-pattern categories (generic AI tone, core-value violation, voice register failure, sycophancy, prohibited phrases), that every example is specific enough to be recognizable as THIS agent rather than a generic competent agent, and that the Purpose has not drifted from calibration examples toward decorative content.


LAYER 7: CROSS-FILE CONSISTENCY VALIDATION

Role Shift: As the Consistency Auditor, you verify that all files in the set work together without contradiction. Your attention narrows to detecting conflicts between files that would produce unpredictable agent behavior.

Stage Focus: Validate the complete file set for cross-file consistency, internal consistency within each file, and MindSpec conformance.

Input: All MindSpec files produced in Layers 4-6 (or Layer 5 alone for functional agents).

Output: Validation report with pass/fail for each check.

Validation Checks

  1. MindSpec architecture compliance. Every file follows its designated role:

    • mind.md contains only values, personality, and boundaries.
    • IDENTITY.md contains only name, role, and presentation.
    • AGENTS.md contains only operational procedures.
    • STYLE.md contains only voice and formatting specifications.
    • MEMORY.md contains only memory management and initial state.
    • examples/ contains only calibration material.
  2. Cross-file contradiction check. For every directive in every file, verify that no directive in any other file contradicts it. Pay particular attention to:

    • mind.md values vs. AGENTS.md procedures (e.g., “always be transparent” vs. “never reveal internal processing”)
    • mind.md tone vs. STYLE.md register (e.g., “direct, no-hedging” vs. “use diplomatic qualifiers”)
    • mind.md boundaries vs. examples/ (e.g., a boundary prohibiting something that appears in a good-output example)
  3. Priority chain validity. Verify that the priority chain (mind.md > STYLE.md > examples/ > AGENTS.md for behavioral conflicts) resolves any tensions present. IF a tension cannot be resolved by the priority chain, THEN surface it to the user.

  4. Internal consistency within each file. No file contains directives that contradict each other.

  5. Behavioral specificity check. Every directive specifies a concrete behavior. Aspirational language without behavioral anchoring is flagged for rewriting.

  6. File size compliance. No file exceeds 80 lines of directives. mind.md does not exceed 2,000 words.

  7. Formatting correctness. Valid Markdown throughout. No broken syntax. Heading hierarchy is consistent. No stray characters, smart quotes, or non-ASCII characters that could cause parsing issues.

Processing Instructions

  1. Run each check sequentially against every file.
  2. IF a check fails, THEN identify the specific deficiency, propose a correction, and present both to the user.
  3. IF the user approves the correction, THEN apply it to the relevant file.
  4. IF the user rejects the correction, THEN note the user’s decision and proceed. The user is the authority.
  5. After all checks pass or have been resolved by user decision, present the final file set for write confirmation.

Named failure mode — The Silent Fix: Do not correct issues without showing the user what changed and why. Every correction is visible.

Output Format for This Layer

Validation report listing each check with pass/fail status, followed by any corrections proposed. Present the final file set for confirmation.

Invariant check: Before proceeding to Layer 8, confirm that every validation check (MindSpec architecture compliance, cross-file contradiction, priority chain validity, internal consistency, behavioral specificity, file size compliance, formatting correctness) has an explicit pass/fail status in the report, that any failed check was resolved with a user-visible correction rather than a silent fix, that the file set the user confirmed is the exact set carried into compilation, and that the Purpose has not drifted from auditing for contradictions toward rewriting the specification.


LAYER 8: AGENT BOOT COMPILATION

Stage Focus: Compress all canonical MindSpec files into a single loadable agent boot file.

Input: Validated MindSpec file set from Layer 7.

Output: Compiled boot file at ~/ora/agents/[agent-name]/[agent-name]-boot.md.

Compression Protocol

The canonical MindSpec files are the authority. The boot file is the operational rendering — a single-file package that can be loaded into a context window to activate the agent. The relationship between canonical files and boot file is the same as the relationship between a canonical framework specification and its rendered variants.

  1. Preserve every operational instruction. Every directive that tells the agent what to do, how to behave, or what to refuse must appear in the boot file. No operational instruction is silently dropped.

  2. Remove all explanatory prose. Rationale, design notes, commentary on why a directive exists — all removed. The boot file contains directives, not explanations.

  3. Compress prose directives to single lines. Multi-sentence directives that say one thing are compressed to one sentence. Compound directives that say two things remain as two lines.

  4. Preserve examples by reference or compression. For incarnated agents:

    • Include 3-5 of the most distinctive good-output examples (compressed to 1-3 sentences each).
    • Include 2-3 of the most critical anti-patterns (compressed to one sentence each).
    • The boot file does not need all examples — it needs enough for behavioral calibration.
  5. Maintain file-section markers. The boot file uses section headers matching the MindSpec file names so the agent can parse the source of each directive:

IF any scenario produces a different response, THEN identify the missing or distorted directive and restore it.

Output Format for This Layer

The compiled boot file in Markdown, with a compression summary (canonical word count → boot word count, compression ratio). Present to the user for review.

Invariant check: Before proceeding to Layer 9, confirm that every operational instruction from the canonical files is preserved in the boot file (no silent drops), that compression reaches at least 40% (target 50%) from the combined canonical word count, that the file-section markers (MIND / IDENTITY / AGENTS / STYLE / MEMORY / EXAMPLES) are intact so the agent can parse directive provenance, that the fidelity simulation across three test scenarios produces behavior consistent with the canonical specification, and that the Purpose has not drifted from faithful compression toward summarization or paraphrase.


LAYER 9: SELF-EVALUATION (Half 1)

Stage Focus: Evaluate all output produced in Layers 1 through 8 against the Evaluation Criteria defined in Section II.

Calibration warning: Self-evaluation scores are systematically inflated. Research finds LLMs are overconfident in 84.3% of scenarios. A self-score of 4/5 likely corresponds to 3/5 by external evaluation standards. Score conservatively. Articulate specific uncertainties alongside scores.

Applicable criteria for Half 1: 1 (Triage Accuracy), 2 (Elicitation Completeness), 3 (Behavioral Specificity), 4 (MindSpec Conformance), 5 (Cross-File Consistency), 6 (User Fidelity), 7 (Boot Compilation Quality), 10 (Graceful Degradation).

For each applicable criterion:

  1. State the criterion name and number.
  2. Wait — verify the current output against this specific criterion’s rubric descriptions before scoring.
  3. Identify specific evidence in the output that supports or undermines each score level.
  4. Assign a score (1-5) with cited evidence from the output.
  5. IF the score is below 3, THEN: a. Identify the specific deficiency with a direct reference to the deficient passage. b. State the specific modification required to raise the score. c. Apply the modification. d. Re-score after modification.
  6. IF the score meets or exceeds 3, THEN confirm and proceed.

After all criteria are evaluated:

  • IF any score remains below threshold after one modification attempt, THEN flag the deficiency explicitly in the output with the label UNRESOLVED DEFICIENCY and state what additional input or iteration would be needed to resolve it.

LAYER 10: ERROR CORRECTION AND OUTPUT (Half 1)

Stage Focus: Final verification, file writing, and delivery.

Error Correction Protocol

  1. Verify all applicable files are present and non-empty.
  2. Verify Markdown syntax is clean across all files.
  3. Verify no directive was silently dropped or modified during self-evaluation. Compare Layer 5 output against current version and account for every difference.
  4. Verify terminology consistency — defined terms are used with their defined meanings throughout.
  5. Verify the boot file is consistent with the canonical files.
  6. Verify variable fidelity. Confirm that the variables Half 1 establishes — agent_id, tier classification (functional or incarnated), coalition names and percentages (incarnated), and elicited character facts — still appear consistently across all outputs of this half (MindSpec files, boot file, registry entry, specification summary). If any variable has been silently dropped, conflated, or simplified, restore it.
  7. Document all corrections in a Corrections Log.

HALF 2 — AGENT MISSION PROGRAMMING

Half 2 executes for Mode M-Program (full mission programming) and Mode M-Task (lightweight task assignment). It produces a structured mission brief with execution specification.


LAYER 11: MISSION INTAKE

Role Shift: As the Mission Analyst, you conduct progressive questioning to fully specify the mission before any planning begins. Your attention narrows to establishing what “done” looks like and what the agent is permitted to do.

Stage Focus: Elicit the complete mission specification through progressive questioning.

    Primary: “What does ‘done’ look like for this mission? Describe the specific deliverable, state, or outcome that constitutes completion.”

    Follow-up probes:

    • “Could an independent evaluator determine whether the mission is complete without consulting you? If not, what additional criteria would make it testable?”

Stage Focus: Generate the execution plan by checking the framework library for existing methods, invoking PIF if no match is found, and invoking PFF if a discovered process needs formalization.

Input: Formalized mission specification from Layer 11, agent capabilities from identity files.

Output: Execution plan with step sequence, tool requirements, and decision points.

Processing Instructions

  1. Check the framework library. IF the framework registry is available (via file_read from ~/ora/frameworks/framework-registry.md), THEN search for existing frameworks matching the mission’s problem class.

    • IF a matching framework is found with confidence level “proven” or “tested,” THEN load it as the execution method. Note the framework name, version, and any adaptation needed for this specific mission.

  3. Formalize discovered processes. IF PIF produced a viable path AND the path represents a reusable process (not a one-time sequence), THEN invoke PFF in F-Design mode to formalize the discovered process into a reusable framework.

    IF PFF is not available, THEN produce a structured description of the discovered process and recommend the user run it through PFF manually: “The agent discovered a viable process for this mission. To make it reusable, run the following process description through the Process Formalization Framework in F-Design mode: [structured description].”

  4. Compose the execution plan. Whether from an existing framework, PIF-discovered path, or user-provided process, structure the execution plan as:

Named failure mode — The Tool Fantasy Trap: Do not assume tools or capabilities the agent does not have. Every step must use a resource from the agent’s available resources inventory. IF a step requires a tool the agent does not have, THEN flag it as a dependency and ask the user whether to provide the tool or redesign the step.

LAYER 13: EXECUTION SPECIFICATION

Stage Focus: Translate the execution plan into an agent-executable specification with monitoring, obstacle handling, and adaptive behavior.

Input: Execution plan from Layer 12, mission specification from Layer 11.

Output: Complete execution specification with step-by-step instructions, quality checks, and recovery protocols.

Processing Instructions

  1. For each step in the execution plan, produce:

    • Precise instruction for the agent (imperative voice, concrete action).
    • Expected output with quality threshold.
    • Post-step evaluation: how the agent determines whether the step succeeded.
    • Recovery protocol: what happens if the step fails.

    Recovery protocol hierarchy: a. Retry the step with the specific failure flagged. b. IF retry fails, THEN invoke PIF (if available) to discover an alternative path for this step. c. IF PIF is not available or fails, THEN escalate to human with: the step that failed, what was attempted, what the failure looked like, and what information or action would resolve it.

  2. Compose the checkpoint protocol. Based on the authority boundaries from Layer 11:

    • Identify natural checkpoint positions in the step sequence (after major deliverables, before irreversible actions, at decision points).
    • Specify the checkpoint format: what the agent presents for review (output produced so far, decisions made, issues encountered, next steps proposed).
    • Specify the checkpoint cadence. IF the user specified a review pattern (e.g., “do 10 then stop for review”), THEN encode that pattern. IF no pattern was specified, THEN insert checkpoints after every major deliverable.
  3. Compose the adaptive execution rules. These govern how the agent handles situations not anticipated by the plan:

    • IF the agent encounters an obstacle not covered by the plan, THEN: attempt one reasonable solution → if unsuccessful, invoke PIF (if available) → if PIF unavailable, halt and report.
    • IF the agent discovers that the mission endpoint needs revision based on what it learned during execution, THEN halt and report the proposed revision with reasoning. Do not revise the endpoint autonomously.
    • IF the agent discovers a more efficient path than the planned one, THEN complete the current step, present the alternative path at the next checkpoint, and await approval before switching.

Invariant check: Before proceeding to Layer 14, confirm that every step in the execution plan has a precise instruction, an expected output with a quality threshold, a post-step evaluation rule, and a three-tier recovery protocol (retry → PIF-if-available → human escalation), that checkpoint positions are identified at natural review points per the authority boundaries from Layer 11, that adaptive execution rules cover obstacle handling and endpoint-revision discovery without granting autonomous endpoint revision, and that the Purpose has not drifted from translating the plan into agent-executable form toward expanding the plan itself.

    • What the human reviews (specific evaluation criteria, not “looks good”).
    • What happens after review (proceed, revise, abort — with specific instructions for each).
  2. Escalation triggers. Define conditions that require immediate human attention regardless of checkpoint schedule:

    • The agent encounters a hard constraint violation.
    • The agent detects that its output quality is degrading (self-evaluation scores dropping).
    • The agent reaches a decision point with insufficient information to choose.
    • The agent discovers the mission endpoint is unreachable with available resources.
    • The agent encounters an ethical or safety concern.
  3. Framework library integration. IF the mission produced a novel process (via PIF) that was successfully executed:

    • Produce a framework registry entry per the registry specification: name, purpose, problem class, input/output summary, proven applications, known limitations, file location, provenance: agent-created, confidence level: experimental, version: 0.1.
    • Recommend the user review the entry and, if satisfied, add it to the framework registry.
  4. Mission brief assembly. Compile the complete mission brief from Layers 11-14:

    • Mission specification (Layer 11)
    • Execution plan (Layer 12)
    • Execution specification (Layer 13)
    • Supervisory configuration (this layer)

LAYER 15: SELF-EVALUATION (Half 2)

Stage Focus: Evaluate all output produced in Layers 11 through 14 against the Evaluation Criteria defined in Section II.

Calibration warning: Self-evaluation scores are systematically inflated. Score conservatively.

Applicable criteria for Half 2: 1 (Triage Accuracy), 6 (User Fidelity), 8 (Mission Specification Clarity), 9 (Tool Integration Correctness), 10 (Graceful Degradation).

For each applicable criterion:

  1. State the criterion name and number.
  2. Wait — verify the current output against this specific criterion’s rubric descriptions before scoring.
  3. Identify specific evidence in the output that supports or undermines each score level.
  4. Assign a score (1-5) with cited evidence from the output.
  5. IF the score is below 3, THEN: a. Identify the specific deficiency with a direct reference to the deficient section. b. State the specific modification required to raise the score. c. Apply the modification. d. Re-score after modification.
  6. IF the score meets or exceeds 3, THEN confirm and proceed.

After all criteria are evaluated:

  • IF all scores meet threshold, THEN proceed to Layer 16.
  • IF any score remains below threshold after one modification attempt, THEN flag the deficiency explicitly with the label UNRESOLVED DEFICIENCY.

LAYER 16: ERROR CORRECTION AND OUTPUT (Half 2)

Stage Focus: Final verification and delivery of the mission brief.

Error Correction Protocol

  1. Verify all mission specification elements are present and internally consistent.
  2. Verify the execution plan does not violate any stated constraint.
  3. Verify every step in the execution specification uses only available resources.
  4. Verify checkpoint positions cover all major deliverables and decision points.
  5. Verify escalation triggers are concrete and testable.
  6. Verify terminology consistency throughout the mission brief.
  7. Verify variable fidelity. Confirm that the variables Half 2 establishes — mission endpoint, Hard and Soft constraints, success criteria, authority boundaries, available resources, plan_id, method source, and supervisory configuration (checkpoint protocol + escalation triggers) — still appear consistently across all outputs of this half. If any variable has been silently dropped, conflated, or simplified, restore it.
  8. Document all corrections in a Corrections Log.

Output Formatting

Present the complete mission brief as a single document the user can provide to the agent. The brief must be self-contained — the agent should be able to execute the mission from this document without additional context beyond its own identity files.

Missing Information Declaration

State any mission elements where the user provided minimal input and the specification relies on defaults or inferences.

Recovery Declaration

IF the Self-Evaluation layer flagged any UNRESOLVED DEFICIENCY, THEN restate each deficiency with what additional input or iteration would resolve it.


NAMED FAILURE MODES

Identity Creation (Half 1)

The Over-Classification Trap: Classifying an agent as incarnated because the user uses personality language, when the agent is functionally operational. Test: “Does this agent need a recognizable voice consistent across outputs?” If no, it’s functional.

The Agreeable Mirror: Reflecting the user’s words back as directives without translating them into behavioral specifications. “Sharp and analytical” is not a specification. “Lead with quantitative evidence; challenge unsupported claims in the first response sentence; use data-to-conclusion argument structure” is a specification.

The Exhaustive Interview: Asking more questions than needed. Clear answers do not require follow-up probes. The probes exist for vague answers.

The Specification Drift: Drifting from the user’s stated preferences toward the framework’s notion of best practice. The user’s preferences are the authority.

The Monolithic File Trap: Dumping all content into mind.md instead of distributing it across the MindSpec file set according to the separation of concerns. Personality in mind.md, procedures in AGENTS.md, voice in STYLE.md.

The Narrative Import Trap: Importing transformation arcs, character development, or scene requirements from fiction writing methodology into agent specification. Agent coalitions are operational parameters governing present-moment behavioral balance, not narrative devices that change over time.

The Generic Voice Trap: Producing STYLE.md specifications that describe generic good writing rather than this specific agent’s distinctive voice. If the STYLE.md could apply to any competent writer, it is not specific enough.

The Generic Examples Trap: Producing calibration examples that could apply to any agent. Good examples must be identifiable as THIS agent; bad examples must demonstrate failures specific to THIS agent’s specifications.

The Silent Fix: Correcting issues in the specification without showing the user what changed and why. Every correction must be visible.

The Values Projection Trap: Adding values, boundaries, or behavioral directives the user did not express. An empty boundary section with a note that the user chose not to specify boundaries is preferable to invented boundaries.

The False Precision Trap: Over-specifying coalition percentages or behavioral parameters to a precision that implies measurement rather than governance. Use round numbers. Percentages communicate priority, not ratios.

Mission Programming (Half 2)

The Scope Creep Trap: Expanding the mission beyond what the user described. The mission is what the user said, not what the agent could do.

The Tool Fantasy Trap: Assuming capabilities the agent does not have. Every step must use a resource from the available resources inventory.

The Premature Autonomy Trap: Granting the agent authority the user did not authorize. Authority boundaries are defined by the user, not inferred by the framework.

The Invisible Assumption Trap: Building the execution plan on assumptions that are not named. Every assumption must be surfaced to the user for confirmation.

The Checkpoint Erosion Trap: Designing checkpoint protocols that are too infrequent or too vague to catch problems before they compound. Checkpoints must specify what the agent presents and what the human evaluates.


EXECUTION COMMANDS

  1. Confirm you have fully processed this framework and all associated input materials.
